One huge benefit of full-time employees is they build institutional knowledge over time. They learn your equipment, your customers, and your quirks in a way that pays off over years.

The tradeoff is time and cost. Recruiting, onboarding, and training a skilled optics engineer or technician can take months and in an industry where experienced opticians are increasingly hard to find, that search can drag on far longer than expected.

 

When a Consultant Makes Sense

A consultant earns their keep when the problem is specific, time-bound, or requires a level of specialized experience that doesn't justify a permanent role.

A few scenarios where this plays out constantly in optics manufacturing:

  • A process problem nobody on staff can pin down: Surface finish defects, unexplained breakage, or yield drops during grinding and polishing often have root causes that take years of hands-on experience to spot quickly. Bringing in someone who has diagnosed the same failure modes across dozens of shops can save months of internal trial and error.

  • Standing up new equipment: Bringing a new grinding, lapping, or polishing machine online, or re-qualifying an existing one, often benefits from someone who has done exactly that integration before, rather than a team learning it live on production time.

  • Deciding whether to recondition or replace equipment: This is one of the most overlooked opportunities in the industry. Older machines are frequently written off as obsolete when what they actually need is expert reconditioning and process tuning. A consultant with deep machine-level knowledge can often extend the life of existing equipment at a fraction of the cost of new capital investment, something a full-time hire without that specific background may not catch.

  • Training that needs to actually stick: Bringing in temporary help or a new hire to run new equipment is only half the job. Hands-on training is an invaluable experience. Consultants who've trained operators across many facilities tend to know which explanations click and which don't, because they've watched the same training land or fail dozens of times before.

  • A skills gap while you search for the right full-time hire: Given how scarce experienced opticians are becoming as senior engineers retire, it's common to bring in outside expertise to keep production moving while a permanent search plays out. It keeps things moving instead of letting a role sit empty for months.

 

The Real Question to Ask

Instead of asking "consultant or hire," it often helps to ask: is this a role, or is this a problem?

Roles are ongoing and central to the business and justify the investment of a full-time hire. Problems are concentrated on a specific project or process. Think surface finish issues, a stalled machine rollout, a process nobody trusts anymore. They're usually better solved by bringing in someone who has already solved that exact problem elsewhere.

There's also a middle path worth mentioning, too. Many manufacturers use a consultant precisely to avoid a costly full-time or capital decision. A starting point can be diagnosing whether a process issue is really an equipment problem, a technique problem, or a training problem before spending on new hires or new machines at all.

Whether the need is a stubborn process issue, a new piece of equipment, or training that actually holds up months later, having the right expertise at the right moment often matters more than whether that expertise is full-time or not.
